Fractionals Match: saving the product from its prototype.

Fractionals Match is a workforce intelligence platform for the AI era: it matches founders building teams with fractional operators, on fit rather than luck. I was brought in when the original no-code build hit its ceiling: fast to demo, unable to scale or go live safely.

The problem

No-code got the founders to a convincing demo quickly, which is exactly what it's for. But a matching platform holds real people's profiles, assessments and career data, and the build couldn't take authentication, data integrity or scale seriously enough to go live. The classic trap: the prototype becomes the product, and the product can't ship.

What I did

The discipline was in choosing what to save. The product thinking, the flows, the assessment logic were validated and worth keeping; the foundations were not. I rebuilt the platform on proper infrastructure, carrying the working product over piece by piece rather than starting a romantic rewrite from zero. Same product the users saw, different everything underneath: real auth, real data model, a codebase a future team can grow.

Where the real work was

Rescue rebuilds fail in one of two ways: too timid (keep the mess, inherit the ceiling) or too ambitious (rewrite everything, ship nothing for a year). Walking the line between them is a judgement call per component, made against 20 years of knowing which shortcuts collapse in production. That's the actual service: not code, decisions.

Fast to demo is not the same as able to ship. The skill is saving one while fixing the other.

What it means
